You can't fix outbound you don't measure. Most teams track dials and emails sent, then can't tell why meetings aren't coming. Track each channel as a funnel instead: activity, then conversations, then meetings. The first number that falls below target tells you what to fix.

The short answer

Track three things for each channel, every day, per rep:

  • Activity: conversations, emails sent or LinkedIn invites.
  • Engagement: what share of that activity turns into a response.
  • Meetings: what share turns into a booked call.

Starting benchmarks:

  • Cold calls: 7 conversations a day, with 14% booking a demo.
  • Email: 100 emails a day, 50% opened, 12% of opens reply, 2% of opens book a meeting.
  • LinkedIn: about 100 invites a week, 20% connect, 10% reply, 2% book a meeting.

How to use the trackers

  • Log raw counts only. One row per rep per day (per week for LinkedIn). The percentages calculate themselves.
  • Compare against the target, not last week. The targets are starting benchmarks. Adjust them once you have a month of your own data.
  • Find the first number that's off. If activity is below target, it's a volume problem. If activity is fine but conversions aren't, it's the list or the message.
  • Change one thing at a time. A new opener, subject line or segment, then watch the next two weeks.

The cold call tracker

Every conversation ends in one of four outcomes. Count them, then divide each by total conversations.

  • Not interested (they said no on the call): target 43% of conversations.
  • Hung up (call ended before a conversation): target 14%.
  • Send email (asked for more information by email): target 29%.
  • Demo booked (meeting on the calendar): target 14%.

Example: 7 conversations in a day: 3 not interested, 1 hung up, 2 send email, 1 demo booked.

What to watch: if "not interested" runs well above 43%, the opener or the list is off. See how to handle "not interested". If "send email" is high but demos are low, your follow-up email isn't closing the loop.

The email tracker

  • Emails sent: target 100 a day.
  • Opened ÷ sent: target 50%.
  • Replied ÷ opened: target 12%.
  • Booked ÷ opened: target 2%.

What to watch: low opens usually mean a deliverability or subject line problem, not a message problem. Opens fine but replies low? Rewrite the first two lines around their problem, not your product.

The LinkedIn tracker

LinkedIn limits how many invites you can send each week, so track it weekly and measure everything against invites sent.

  • Invites sent: target about 100 a week.
  • Connected ÷ invites: target 20%.
  • Replied ÷ invites: target 10%.
  • Booked ÷ invites: target 2%.

What to watch: a low connection rate points to the profile or the targeting. Connections fine but few replies? Your first message is pitching too early.
