What does an SDR really cost? The first-year math

The offer letter says $50K. Here's the real first-year cost of an SDR, line by line, and why most of year one isn't pipeline.

The offer letter says $50,000. The real first-year cost of an entry-level SDR is closer to $97,000, almost double. Here's where the rest of the money goes, and why most of year one doesn't produce pipeline at all.

The short answer

Using typical US figures, an entry-level SDR on a $50K base costs about $96,800 in their first year. Hire two, as most teams do, and it's $193,650. That's before you know whether outbound works for your market.

You can change every assumption and run your own numbers in our SDR Cost Calculator.

Where the money goes

Here's how that $193,650 breaks down for two SDRs in year one:

  • Base salary: $87,500. Less than two full salaries, because hiring takes about six weeks before anyone starts.
  • Variable pay: $33,750. Paid per meeting held once reps are ramped. At target, that's an on-target earnings of $77,000 per rep, about 1.5x base.
  • Benefits and payroll tax: $26,250. Government data puts benefits at about 31.5% of total employer cost for US private-sector workers (BLS, June 2026), which is more than 40% on top of wages. We use a conservative 30% of base.
  • Management: $26,250. Someone has to coach, review calls and fix the messaging. Here, that's four hours a week per SDR from an existing leader. Hire a dedicated SDR manager and this number jumps. (Here's how a full-time SDR manager compares with a fractional one.)
  • Tools and data: $10,500. CRM seats, a sequencing tool, contact data and email deliverability, at about $500 per SDR per month.
  • Recruiting: $9,400. SHRM's 2025 average cost per hire for non-executive roles is $4,700.

Why most of year one isn't pipeline

The Bridge Group's 2025 research puts average SDR ramp at about three months. Add a month or two to hire, and a new SDR often isn't at full output until month four or five.

In our example, full output starts at month 4.5. You pay full salary through all of it. So a first-year budget mostly pays for hiring, onboarding and learning, and only then for meetings.

That's why the cost per meeting in year one is so high. Two SDRs booking 10 meetings a month each, once ramped, deliver about 150 meetings in year one. That works out to about $1,291 per meeting.

The cost nobody budgets for

None of these numbers tell you whether outbound works for your business. If the message is wrong, or the list is wrong, two SDRs will spend a year proving that, at full cost.

When outbound fails, most companies can't tell why. Was it the people, the message or the market? Without that answer, the next hire is the same bet.

Hire now, or prove it first?

If outbound already works for you, with a proven message, a proven list and proven conversion rates, hiring in-house makes sense. You're scaling something that works.

If you haven't proven it yet, hiring SDRs is an expensive way to run the test. Prove what books meetings with your best buyers first, then hire people to run a playbook that already works.

That's what our Proof Sprint does. We run live outbound for you for 11 weeks and give you real reply, meeting and conversion numbers before you commit to headcount.
